Why every activation metric you’re currently using is wrong
Let’s go through the usual suspects.
“User completed profile setup” is a hygiene metric, not an activation metric. It tells you the user spent two minutes answering prompts. It tells you nothing about whether a relationship started. Some of the most activated users in any companion product barely filled out the profile, because they got into a real conversation before the setup flow could bore them away.

Here’s the actual analysis to run.
Take your cohort of users with strong D30 retention. Look at their first three sessions. What are the common patterns? What topics came up? How deep did the conversations go? At what turn count did message length start increasing?
Now compare that to your churned users. Same first three sessions. Where do the patterns diverge?
What you’re looking for is the conversation type that correlates with retention. Every companion product has one. It’s specific to your product’s personality, your user’s needs, and your AI’s capabilities. You wont find it in anyone else’s data. It’s yours to find.
The secondary signal to watch: message length per turn as a time-series. Users who are opening up show a characteristic pattern where each message they send gets gradually longer. Users who are checking out show the opposite, their messages get shorter and more clipped. That divergence usually becomes visible by turn 3 or 4. Over-eager helpfulness. An AI that launches into advice, suggestions, or solutions before the user has shared anything real feels hollow. It’s being helpful about nothing. Users sense this immediately. The first few turns should be about understanding, not delivering.
Generic affirmations on repeat. “That sounds really tough” is fine once. As a pattern, it trains users to believe the AI isnt really processing what they’re saying, just running a sympathy script. Trust collapses quietly. The user stops bringing real things because they’ve learned the AI can’t hold them. Watch your response variance in emotional conversation threads. If it’s low, you have a pattern problem.
Memory that resets. This one is brutal in its effect because users feel it but often can’t name it. They just have a vague sense the AI is shallow, that there’s no relationship building.
